Fractional CMO
Fractional CMO services for businesses that outgrew guessing
Senior marketing leadership, part-time. Someone who owns the plan, the budget, the vendors and the number, and reports to you like a real executive would.
Short starting commitment, then month to month. You keep every account, file and login.
What does a fractional CMO do?
A fractional CMO is a senior marketing executive who works part-time for your company. They set marketing strategy, own the budget, manage your team, agencies and freelancers, and report results to the owner or board. You get CMO-level judgment for a fraction of the time, and a fraction of the cost, of a full-time hire.
You don't need more marketing. You need someone in charge of it.
Sound familiar?
The signs you're missing a marketing leader, not a marketing vendor
Most small and mid-sized businesses don't have a marketing problem. They have an ownership problem. Plenty of activity, nobody accountable for whether it adds up.
- You pay for SEO, ads and a social freelancer, and none of them talk to each other.
- Nobody can tell you your cost per lead by channel. Including you.
- Marketing has been a "next quarter" priority for four quarters running.
- You hired an in-house marketer to do strategy, execution, creative and analytics. They left.
- Your board or partners ask what marketing is producing, and you answer with impressions.
- Everyone's talking about AI and your team is quietly pasting things into ChatGPT with no plan.
What you get
What a Gadsly fractional CMO actually owns
Not advice from the sidelines. Ownership of the marketing function, with your name on the org chart above it.
Strategy and planning
A marketing plan tied to revenue goals, not a slide deck of tactics. Which customers, which channels, which order, and why.
Budget ownership
Where every marketing dollar goes, what it should return, and when to cut it. Ad spend kept separate and visible, always.
Team, vendor and freelancer management
We run your agencies, freelancers and in-house people like one team. Briefs, accountability, and an end to the finger-pointing.
Reporting to the owner or board
Leads, pipeline, revenue and visibility. In plain English, on a regular cadence, with what we're changing next.
Building the in-house function
Who to hire, in what order, and how to onboard them. We write the job descriptions and sit in on the interviews.
An AI-ready marketing operation
Clear rules for how your team uses AI, which workflows to automate first, and which to leave alone. Built with your people, not around them.
The honest comparison
Fractional CMO vs. agency vs. full-time hire
Great hands. Not your strategist.
- Executes the channels it sells
- Strategy tends to lead back to its own services
- Reports on its own work, not your whole funnel
- Right call when you know what to do and need it done
Senior judgment. Channel-neutral.
- Owns the plan across every channel and vendor
- Recommends whoever is best for the job, including cutting us
- Accountable for the whole number, reported to you
- Part-time commitment, scales up or down as you grow
And the full-time hire?
When a full-time CMO makes more sense
A full-time CMO is the right move once marketing is big enough to need a leader every single day: a team of several people, multiple product lines, a real budget to defend. Before that, most small businesses are paying a senior salary for work that fills part of a week. A fractional CMO covers that gap, and a good one builds the function so the eventual full-time hire walks into something that already works. Read more in what a fractional CMO is and isn't.
How it starts
What the first phases look like
Every engagement is different, but the order rarely changes. Diagnose before you prescribe.
Phase 1: Diagnose
We audit what you're spending, what it's producing, who's doing what, and what the tracking can actually prove. Most businesses find at least one channel they're paying for on faith.
Phase 2: Plan
A written marketing plan: target customers, positioning, channel priorities, budget allocation and the handful of KPIs that matter. You sign off before anything changes.
Phase 3: Fix the foundation
Tracking, attribution, CRM hygiene, vendor briefs and reporting. Boring. Essential. Nothing else can be measured until this is done.
Phase 4: Run and build
Execute the plan through your team, freelancers or ours. Regular leadership check-ins, an operating rhythm, and hiring or AI rollout where the plan calls for it.
Phase 5: Hand off or scale
Grow the in-house function until you need a full-time leader, then help you hire them. A good fractional CMO is trying to make the role permanent, not themselves.

Fractional CMO questions
How much does a fractional CMO cost?
It depends on how many hours of leadership you need, whether execution is included, and how many channels and vendors are in play. We scope it on a free call and tell you plainly what's in and what's out. For general agency cost context, read our post on what a marketing agency costs for a small business.
How is a fractional CMO different from a marketing consultant?
A consultant delivers a recommendation and leaves. A fractional CMO stays and owns the outcome: the plan, the budget, the team and the reporting. If you need a one-off audit or launch plan, our marketing consulting work is the better fit.
Will a fractional CMO manage our existing agency?
Yes. Managing outside agencies and freelancers is a core part of the job, and that includes recommending you keep them, change them or drop them. Our advice is channel-neutral, even when the honest answer is a vendor that isn't us.
Can a fractional CMO help us use AI in marketing?
Yes. We set the policies, pick the workflows worth automating, and train your team to use AI tools well. Where you need custom agents or integrations built, we bring in our AI integration team.
Do we need a fractional CMO or a full-time CMO?
If marketing doesn't yet fill a senior leader's whole week, fractional is usually the better fit. Once you have a sizable team and budget to run every day, hire full-time. We'll tell you which one you are, and help you hire when it's time.
Is there a long-term contract?
No. There's a short starting commitment, typically three to six months, because a new marketing leader needs that long to set direction and show results. After that it's month to month. Your ad accounts, analytics, content and files belong to you and stay with you.
